Buying an LED display seems straightforward until it isn't. You get a quote, compare specs, pick the lowest number. Then installation costs hit. The content management software turns out to be a subscription. The brightness is wrong for the room. And the spare modules you didn't order get discontinued by year two.
I've been handling LED display and digital signage procurement for our company since 2019 – six years of ordering everything from lobby signage to a full stadium video wall. I've personally made (and documented) nine significant mistakes, totaling roughly $28,000 in wasted budget. Now I maintain our team's pre-purchase checklist so nobody else repeats them.
This checklist works for any LED display purchase – from a small custom build, like an LED mirror with time display, to a major video wall. Here it is, all seven steps.
When to Use This Checklist
Use this before buying any LED display or digital signage system. It's designed for facility managers, event venues, schools, and operations teams – basically anyone whose job involves procurement but who doesn't live and breathe video hardware.
Step 1: Establish Viewing Distance Before You Look at Specs
The biggest mistake I keep seeing isn't picking the wrong screen. It's picking the right screen for the wrong distance.
Pixel pitch – the spacing between individual pixels on the module – matters significantly more than marketing terms like “4K compatible.” A common rule of thumb: the minimum comfortable viewing distance in meters is roughly twice the pixel pitch in millimeters.

So a 2mm pitch display works at about 4 meters. A 6mm pitch needs roughly 12 meters of distance before it looks clean. A stadium display viewed from 40 meters away can use an even wider pitch, and that's genuinely fine – fewer pixels also means fewer modules to fail and less money spent.
The mistake I see annually: someone installs a wide-pitch panel in a lobby where people stand three feet away, and the screen looks like a Lite-Brite. Measure the actual viewing distance first, and bring a tape measure to the site. Don't estimate it.
Step 2: Calculate TCO Before Comparing Vendor Quotes
This is the lesson that cost me the most. In 2021, I approved a $4,200 quote for what was supposed to be a turnkey lobby display. Seemed like a great deal next to the $5,400 all-inclusive bid from a more established provider.
Then the add-ons appeared. Shipping: $260 plus a liftgate fee. Site survey: $350. Mounting bracket not included: $475. The lobby wall turned out to be glass, so the custom mount added $380 and a two-week delay. (Should mention: the network drop for the content player was also excluded – another $180 from an AV contractor.)
Final bill: just over $6,000. The “expensive” vendor would have been cheaper. When I compared the original quote against the final invoice side by side, I finally understood why people say the cheapest quote is rarely the cheapest.
Now I build a total cost sheet before I talk to any vendor. The line items:
- Panels or modules (the headline number)
- Mounting and structural engineering
- Power distribution and data cabling
- Installation, commissioning, and on-site training
- Content management system – hardware, software licenses, ongoing subscription
- Percentage of spares (5–10% of modules)
- Estimated maintenance over a 5-year horizon
Time is part of TCO, too. A vendor who saves you $500 up front but needs three extra weeks of coordination will cost more in staff hours than the discount. That's a hard truth I re-learn every year.
Step 3: Know Which Ecosystem You're Buying Into
There are basically three ways to source an LED display:
- Full-service providers. At the high end you have companies like Daktronics, who will engineer, install, and service scoreboards, video walls, and large digital signage networks. Expensive, but turnkey.
- Component-level suppliers. This is the Adafruit ecosystem – where people search for “led display adafruit” and end up with RGB matrix panels, a controller board, power supplies, and a Raspberry Pi. It's a legitimate route for small projects.
- Commodity importers. The modules that show up on marketplaces with astonishingly low prices. The catch usually appears later, in reliability and match.
The common failure: mixing routes. Buying commodity modules and expecting full-service support. Or paying for full engineering on a display that a kit could handle.
For genuinely small, low-duty builds – a shop sign, a custom LED mirror with time display, an office wayfinding prototype – the Adafruit route is honestly fine. Their documentation is solid, and the price is hard to beat. But understand what you're signing up for: when that display goes dark at 3 AM, you're the support team, not the vendor.
Also, if you're going the full-service route, pay attention to what the vendor's brand infrastructure tells you. When you see the Daktronics logo on the controller modules and scoreboard cabinets, that's a signal of a company that provides parts, service, and firmware updates as one organization. The ecosystem matters as much as the pixel pitch.
Step 4: Match Specs to the Environment, Not to the Brochure
This sounds obvious, but I've watched it get skipped repeatedly. The specs need to match where the display actually lives:
- Brightness. Outdoor displays generally need 5,000+ nits. Indoor displays are usually 1,000–1,500 nits. An outdoor-grade screen indoors will glare you out of a lobby. An indoor screen placed outdoors becomes invisible in the sun.
- Environmental protection. Outdoor units need proper IP ratings for rain, dust, humidity, and heat. Check the data sheet; don't trust a marketing photo.
- Thermal management. LED modules produce significant heat. Poor thermal design is a leading contributor to early failure, and the bargain modules that die in year three almost always cut corners here.
For an LED stadium display, factor in sunlight direction and how the screen will look in direct sun versus deep shade. A south-facing screen in a sunny climate needs a very different brightness and contrast spec than a north-facing one in a cloudy region. Daktronics engineers handle this kind of site analysis as part of their proposal. You won't get that level of analysis from a marketplace listing.
Step 5: Plan the Content Workflow Before You Buy Hardware
Nobody budgets for this, and it kills projects more reliably than any hardware failure.
A display is not a monitor. It's a channel, and someone has to feed it. Whether you're buying Daktronics digital signage systems for a campus or an Adafruit panel for a lobby, the question is the same: can your team actually make and schedule content for this thing on an ongoing basis? If not, you end up with a static PDF showing a QR code, and executives start asking why the company spent money on a screen.
Before purchase, verify:
- Does the content management system support templates your team can use without a graphic designer?
- Can you schedule different content for different times of day and multiple displays from one dashboard?
- What happens to the display if the CMS subscription lapses? Does the screen go dark, or keep showing the last cached loop?
Color is another content issue people miss. If you come from print, you're used to the Pantone Matching System and its Delta E tolerances – Delta E under 2 for brand-critical colors, anything above 4 visible to most people, according to Pantone's guidelines. Emitted light doesn't behave like ink on paper. Two displays from different manufacturers will show the same logo differently, and they'll drift over time.
Ask the vendor how they calibrate color between modules and over time. Early in 2024 we spent a month fighting a red that read as orange on a lobby wall – the vendor recalibrated the panel profile and solved it, but only after we pushed. If you're running brand content, sponsor logos, or anything with strict color requirements, get the calibration story in writing before you sign.
One extra rule: avoid large white backgrounds in your content. Pure white at full brightness on an LED wall is genuinely uncomfortable to look at indoors. Most display content designers cap white coverage at about 20–30% of the screen area. It's one of those lessons that translates terribly from print, where white is paper, to LED, where you're essentially buying very bright light.
Step 6: Budget the Installation as Its Own Line Item
I mentioned TCO in Step 2, but this deserves its own step because it's underestimated so consistently.
On the stadium project, the structural engineering study alone ran to four figures. Not mounting the panel – verifying that the existing structure could literally hold it. The electrical work required a dedicated circuit our facility didn't have. The lift rental for installation had its own invoice, of course.
Looking back, I should have toured the site with the vendor's engineer before signing anything. At the time, I was comparing panel prices like I was buying office furniture. If I could redo that decision, I'd budget 25–35% above the hardware quote for installation whenever the site has load-bearing questions.
Step 7: Define the Maintenance Model Before Day One
LED displays have thousands of components. Something will eventually fail. It's a when, not an if. The questions that matter:
- What's the vendor's turnaround time for replacement modules? If it's four to six weeks from overseas and your display faces a public street, that's a real cost for your brand.
- Are modules replaceable from the front of the display without special tools and without taking the whole wall down?
- Order 5–10% spare modules with the initial purchase. Seriously. Replacement panels bought later come from different lot numbers, and those become a visible color shift.
And store the spares inside, in a conditioned space. Not a shed. Not next to the leaky roof – which I've actually seen happen. One facility I worked with did everything right: ordered spares, kept them on a shelf. But the shelf was in a warehouse room with a roof leak, and two of the replacement panels were water damaged by the time they were needed. No recourse with the vendor, obviously. Store spares like you'd store expensive electronics, because that's what they are.
Common Mistakes I Still See (and Have Made Myself)
A few of the classics, in no particular order:
- The $500 quote illusion. A $500 quote turned into $800 after shipping, setup, and revision fees. The $650 all-inclusive quote was actually cheaper. I now calculate TCO before comparing any vendor quotes, and you should too.
- Skipping the site walkthrough. If you don't know the wall material, the electrical capacity, or the network drop location before installation day, you will learn them the expensive way after installation day.
- Ignoring lead times. I want to say the stadium project lead time was 14 weeks, though I might be misremembering – maybe 12. Either way, orders approved late always arrive late, no matter how sympathetic the account manager is.
- Buying maximum pixel density just because it was “available.” More pixels than the viewing distance requires means more modules, more heat, more failure points, and a higher total cost. The right spec is the one matched to your actual space and viewing behavior.
Bottom Line
It took me about 40 projects and one very painful stadium renovation to internalize this: the purchase price of the hardware is a fraction of what the display costs over its life. The companies selling these systems – Daktronics in the full-service space, Adafruit in the DIY ecosystem, and everyone in between – expect you to do this math. The vendors that seem cheapest are often the ones that understand that dynamic best.
Work through the seven steps, put the total cost on one page, and you'll avoid most of the pain. This checklist has caught 47 potential errors for our team in the past 18 months, so I'm biased toward it. But the logic is simple: decisions that are cheap to make early become expensive after installation – and nearly impossible once the content team starts sending updates at 11 PM.
